LEADERSHIP MAGIC

Espoused Theory, Action Theory & Theory in USE

These three theories seem simple, but in essence are
"magical" when leaders learn the difference. My job
today is to light the way.

It's confusing in the literature where these theories
originated, but there is a good chance two of these
theories originated with Gregory Bateson: espoused
theory and theory in use. They were made popular
through the work of Argyris and Schon in the 1974 book,
"Theories In Practice: Increasing Professional
Effectiveness", Josey-Bass. Out of that theoretical
base emerged "Action Science." I guess you could say
the remaining theory I'll discuss came from that, but I
can't point to it anywhere, so the way I describe it
may be unique, in case you go looking.

With all that aside, let's dive in. Keep in mind, these
are my definitions and opinions and not a generally
accepted set of definitions. I've had my way with them
and therefore understand in this manner. You may wish
to find more formal definitions and work from there.
Even so, I think you'll find some parallels in whatever
you find.

ESPOUSED THEORY

A set of assumptions and beliefs about how the world
works: one we can articulate to others and one that is
often at the base or root of our action theory. This
espoused theory can also be equated with our identity
in my model.

ACTION THEORY

A set of directions that emerge out of our espoused
theory--which is tempered by feedback--as a set of
governing variables. These values that emerge out of
espoused theory are essential in supporting the
governing ideas of how we form strategy and tactics
over time in relation to the demands we face in the
environment. I often equate action theory as
purposeful: the reasons we act the way we do. When you
tie that in with espoused theory it sounds something
like this: "I try to do what I do because I believe
this is how the world works."

Theory in USE

This theory is the one identified by others as they
view our actions and behavior. In some cases, it is
related to what we say we believe because some people
never actually get to see the complete output in
behavior, as our behavior is what we say. They don't
get to observe us. For example, when someone uses a
self-report assessment or instrument with a leader,
what is sometimes used as theory in use, is actually
espoused theory.

So, you have to be careful to identify what theory
you're actually dealing with and that brings me to
Leadership Magic.

Magic happens when leaders are able to understand:

1. How what I say and believe becomes my strategy and
    how I act.
2. How what I say and do becomes the strategy and
    actions of others.
3. When people confuse the two, we get poor
    communication and clarity.
4. That taking time to differentiate what one believes
    from what one does may be critical for leadership
    success.

One of the things that the EI Theory of Performance
teaches us
[http://www.eiconsortium.org] is that emotional
intelligence is the ability to manage our own emotions
and the emotions of others.

Where Leadership Magic comes in and is powerful is when
we can begin to distinguish the three theories I've
noted. Let me clarify it with a simple, abbreviated
example:

John, a leader of a team whose primary job is to
develop a new product, says he believes the team works
best when all the people on the team pull together.
[Espoused theory] Over the course of time, because John
believes this, he attempts to get people to work
together by creating a team meeting. [Action theory] In
the meeting, John dominates the conversation because as 
  the leader, people can't work together unless they
know what to do. [Theory in use...with a smattering of
action theory mixed in, as well as a 'new' espoused
theory: people can't work together unless they know
what to do.]

In this oversimplified example, John is not wrong. John
merely is confusing his espoused theory = "team works
best when all the people on the team pull together",
his undisclosed espoused theory = "people can't work
together unless they know what to do" and his action
theory = "get people to work together by creating a
team meeting" and his theory in use = "dominates the
conversation."

Now, there are several things here on which you could
work with John. Yet, until you are able to help John
begin to understand that he is not wrong, but misled by
his system of theories, you are likely going to fail
and no "magic" appears.

In fact, while this example is simple, this comes from
an actual leadership situation. As soon as the "person"
I was working with helped me identify all of these
theories, the insight he needed to begin to use
Leadership Magic came to him. He saw the conflict in
theories. He realized he had the best intentions. He
also understood where he could start changing. When he
improves how he understands how his theories were
confusing and incoherent to others...and even to
himself, his emotional intelligence began improving. It
wasn't the working on emotional intelligence that
created the opportunity, it was the magic in
understanding his theories!

While this is a simple example, I hope you can see the
magic of understanding how to differentiate your
theories. Once you do, you have access to all the
Leadership Magic in the world.
